1. Criticism in disguise — sarcasm, weaponized questions, backhanded praise

These all deliver a jab wearing a friendly mask: a joke, a question, a compliment. The disguise is the problem — it lets you land the hit while denying you threw a punch, which leaves the other person with a bad feeling and nothing actionable.

The alternative is to state the criticism plainly and own it. Name the specific thing, and if you want something to change, say what.

Instead of: "Wow, you actually read the whole doc this time 🙂"
Say: "Last time it felt like the doc got skimmed — a few decisions in it got re-litigated. Can we make sure it's fully read before the next review?"

The direct version is usually kinder, because the person can actually respond to it instead of guessing whether they're being attacked.

2. Withholding as the message — the non-answer, strategic delay, the false concession

Here the weapon is what you don't give: real input ("fine, whatever"), a timely reply, or genuine agreement ("I guess we'll do it your way"). You register displeasure by withholding something the other person needs, and let them absorb the silence.

The alternative is to voice your actual position, including the objection you're sitting on. If you disagree, disagree now — not later via I-told-you-so.

Instead of: "Fine, we'll do it your way." (then slow-walking it)
Say: "I don't think this is the right call, and here's why. If we're going ahead anyway, I'm on board — but I want the concern on record so we catch it if it shows up."

This costs a moment of friction up front and saves the slow, resentful version that costs far more later.

3. Routing around the person — the audience play

CC'ing a manager, criticizing in a public channel, subtweeting: recruiting witnesses instead of addressing the one person who can fix the thing. It converts a solvable disagreement into a status contest.

The alternative is to go direct and one-to-one first, and only widen the audience when the direct path has genuinely failed.

Instead of: replying-all with "As I mentioned in my last email…"
Say: a DM — "Hey, I think my earlier note got lost — mind taking a look? Happy to hop on a call if that's easier."

Honest and direct communication is more effective, and it's the only one the other person can actually act on.
